Why most manufacturing automation projects fail before they start

Most automation projects don't fail because the software is bad. They fail because nobody automated the actual process — they automated the mess that was already there, just faster.

The question that comes before any automation

Before touching a single tool, the real question is: what is the one honest, current version of this information? Not what should be true, what is actually true right now. Most workshops cannot answer that cleanly, because the same fact — an order status, a stock level, a customer's price — lives in three different places that quietly disagree with each other.

Garbage in, automated out

If you connect a script or a workflow tool to a process nobody has actually mapped out, you get the same errors as before, just delivered faster and with more confidence. Software engineering has a name for the fix: process modeling. Write down what actually happens today, step by step, before deciding what to automate.

Pick one system of record

Once the process is mapped, the next decision matters more than any specific tool: which single system is the source of truth for each piece of information? Not "we'll keep using Excel and also the new system" — pick one, and make every other tool read from it instead of holding its own copy.

Point-to-point versus a hub

Here is where a real software engineering concept pays off directly. Connect your ERP straight to email, straight to your accounting tool, straight to shipping, and each new system adds more direct connections to maintain — this is called point-to-point integration, and it turns into spaghetti fast. The alternative is a hub: one central system of record that every other tool connects to. Add a new tool later, and it only needs one connection, not five.

Where to actually start

Start with the process that causes the most manual re-entry, not the one that sounds the most impressive. In practice that is almost always order intake or invoicing — exactly the two bottlenecks that touch cash directly, which I wrote about separately.

  1. Map it.
  2. Pick the system of record.
  3. Then automate the connection.

The takeaway

Automation is not a tool you buy. It is a decision about where the truth lives, made once, that then makes every tool you add afterward simpler instead of harder.
